Episode 108: Hiring With Core Values: Your Answers to How & Why

Most of the time we were looking for people that had experience. We wanted to have people that quickly and easily know the cleaning process. However, what we realized very quickly, that is important, but it's not as important as attitude. You could find someone that had experience, maybe they had done hotel cleaning before, maybe they'd clean with their family and they had had experience so they knew how to clean. However, when they came into our company and our system, they were very much reluctant to adopt the new systems because they were set in their old ways, set in their own old habits. And so that came down to attitude. They weren't trainable, they weren't coachable, they weren't teachable. And so just as much as experience might seem important, attitude is actually much more important.

Welcome to the show today guys. My name is Brandon Shane, one of the Profit Cleaners. Brandon Condre is out skiing today. He's out up in Los Alamos in the mountains. That's the benefit of being a business owner is once you put in the work guys, you can enjoy your life a lot more and your time back. So freedom. That's what what we did this business for.
And we are getting our time back more and more. So I just want to encourage you guys, if you're just starting out, if you're grinding it out still with your cleaning business, look forward to the future. Look forward to what it will be looking like when you put these systems in place and when you do it right. So get excited about that.
But in today's show guys, I just wanted to do a quick update just to let you know where we're at with everything with the new launch and the new markets. And just a quick nugget I wanted to tell you guys, because people are always asking us, how do you hire and how do you go about that and what's the best way to hire people?
Of course that's one of the biggest issues and challenges right now is hiring in the labor market. So just wanna give you guys a few quick nuggets on that and tell you how we're hiring. 'cause we are actually in the midst of hiring new teams right now. We actually just got a new team up in Santa Fe. It was a little bit of a struggle because we weren't paying enough right in the beginning.
But again, I think we told you guys about that on the last podcast. So we have a full team up and running as of this week up in Santa Fe. We are doing some cleans. We are doing marketing on the side. We have the teams handing out door flyers actually had something really crazy happen, which is one of the team members that was,
we thought was one of the team leads isn't so trustworthy anymore because at the end of the day, they actually stuck all the door hangers in a US Postal Service box and left them. And now we have a federal investigation looking at why we did this. And the post office is very mad at us. So anyways, just a side note. You know,
things don't always go so perfectly and smoothly when you're doing stuff in new markets and with new employees, but that's just the part of the game of business guys. You're gonna have stuff go wrong. There's no mistakes. It's just how you react. It's what you learn moving forward and how you progress. So you know, in that scenario, what we did wrong was,
what we can learn from it is in the past, whenever we've done door hangers and done marketing like that, leaving something on the door, we're cleaning a house and we let customers know around the area that we're doing house cleaning, we would just have the teams be accountable by snapping a picture. Hey, I left this door hanger, here's the picture,
and they would send it back to us. That's what we used to do in the past. We didn't do that this time. And the accountability went out the door. And as you can see, somebody decided to just do a little bit of work and then not do the rest. So this might happen guys, from time to time you might have employees do stuff like this.
However, this gets me back to my whole point of this talk, which is you want to do everything in your business, hiring, firing, making decisions with your employees, with everything you do based on core values. Okay? So we could do a huge, huge episode about this guys. But I just wanna tell you today, hiring with our core values and how we're firing with our core values.
So in that example I just gave you with an employee going rogue and not doing what they said they were gonna do and basically stealing from company property or trash in our marketing materials and lying to us and telling us they were doing it and they weren't. That's an example of violating core value, okay? That is trust and integrity, which is one of our core values.
So there's a very good chance that that employee will no longer be with us for violating those debt core value. But that's an example guys, is you wanna hire and fire based on those core values. So we had a question today on our coaching call in our group, people are asking, Hey, I'm, I'm trying to hire, I'm trying to get my new teams going,
or I'm brand new. I'm getting a brand new team going and how do I hire? Do you hire on experience? Well, how do you do this? And so that's a great question. So I just wanted to fill you in guys on how we're doing that right now, this week, even when we're looking at hiring a manager in Texas to help get that location going as well.
So I just did an interview with that potential candidate the other day and we've been doing interviews the last couple weeks. So we're definitely in the hiring mode right now. So how are we doing that? So that's a great question from one of our students. So back in the early days, we hired, most of the time we were looking for people that had experience.
We wanted to have people that quickly and easily know the cleaning process. However, what we realized very quickly, that is important, but it's not as important as attitude. And so what we realized is you could find someone that had experience, maybe they had done hotel cleaning before, maybe they'd clean with their family and they had had experience so they knew how to clean.
However, when they came into our company and our system, they were very much reluctant to adopt the new systems 'cause they were set in their old ways, set in their own old habits. And so that came down to attitude. They weren't trainable, they weren't coachable, they weren't teachable. And so just as much as experience might seem important, attitude is actually much more important.
And that person needs to be willing to adopt change and willing to fit into your new systems and be a team player. Okay? From that book we talk about from Gino Wickman, it's, it's the ideal player. It's a great book you guys can pick up, but he talks about you want to find team members that are hungry, humble, and smart.
Three different characteristics, characteristics there. So I'll say 'em again. Hungry, humble, and smart is what we wanna look for as far as hiring on that level. Are they hungry? Do they have a good attitude? They are they willing to work hard and get the job done, go the extra mile. Are they humble? Are they able to accomplish stuff but not brag,
be a good leader. Bring people together and are they smart? Are they emotionally aware of like empathetic towards other people? Are they smart? How they handle their interactions with other people? You can go way more into it, obviously guys pick up that book. Those are three elements you wanna look for. And then more importantly, above all guys, you wanna hire on core values.
And so I want to give you guys an example of this this week. Just real quick, our core values in case you're wondering, and you can have lots of core values in your business, but typically you want to have five to seven according to Wickman and Traction. And the guys that talk about this that we learned from, but you wanna have call it five core values that you really determine these.
This is what the theory baked in value in your business that's really gonna build your culture. It's gonna get your teams on board. It's gonna get people believing in your business. So our core values are trust and integrity, open, honest communication, growth mindset initiative, and a fun, caring place to work. So those are our five core values guys.
We live those core values every day in our business. We hire, we fire by those core values. So I would highly recommend that you come up with some core values. You can definitely model after our core values, but this is what's gonna help bring a lot more purpose to your teams, your culture, and, and then also when you're making big decisions like how do I hire?
This is how you hire guys. You hire on core values. So you want to ask questions and give people scenarios in those interviews to see how they would react and how what kind of answers they give you is gonna determine if they're in line with your core values. Okay? So for example, this week we're hiring, looking at manager out here in Texas.
One of the things that was in our job ad, and I recommend you guys definitely do this when you're posting job ads, give the applicants something to do that shows that they're paying attention. So when we hire on like freelance websites, Upwork, things like that, we'll put something simple in there like, hey, reply back with the word sunshine and the job pedal.
So we know you're paying attention, you put that at the very bottom of the job. Hey guys, quick question, does your cleaning business need more customers? And the answer is of course, yes. Keep it clean. When we hire locally for cleaners and managers, we've done different variations of this in the past. Sometimes we've had cleaners say,
send us a video, tell us something fun in the video or do get 'em to take some type of action that would go out of their way to go the extra mile. So recently hiring this manager in Texas, we put in the job ad, reach out to us, replied to this job ad and let us know I found my crew. Just those words right there in quotes.
I found my crew. And so literally every applicant that has applied to this job has not done that. Now, part of the reason is we're using ZipRecruiter and it's hard for people to message us through that immediately unless we initiate the conversation first. But literally zero people have done that. One thing that we asked in the job ad, however, there was one guy that did it,
his name was Gabe. So Gabe, if you're listening, great job man. You are the one we're looking at the most obviously. And actually about 99% certain we're gonna go work with Gabe. But Gabe actually reached out. He went the extra mile. He showed a core value right in the beginning, right? He took initiative. Initiative is one of our core values.
He went around, went to our website, reached out on our customer support for San Diego Green Clean he, he went and found our company website because he couldn't reach out on the job recruiting site. He went the extra mile, took initiative and reached out to us on our company website and said, Hey, I found that crew. I'm Gabe, I'd like to work with you guys,
blah, blah, blah. And so it's simple things like that. Guys, that again, are gonna show you those core values. Those are things that you can bake into your job, ads that you can get people to do, show you that they're paying attention. But a lot of those things are very, very important. They're small details, small nuanced things that you can work into your hiring process.
But that stuff works really, really well. And I will say that when we tried to do this launch in Texas, when we were thinking about doing this launch in Texas a year ago almost exactly, and we did a similar round of hiring, there was one other candidate that reached out and did the same thing. And they said, I found my crew,
they did this thing that no other candidates had done. And that was actually in the same scenario that applicant, we were the most serious about hiring. We didn't end up hiring 'em, but it just goes to show, usually the people that take the initiative and go the extra mile to do stuff like that are usually the ones that you're gonna wanna work with just because they paid attention and they listened.
And those are gonna be the best candidates. Simply going back to attitude. They have the best attitude, they're the most coachable, trainable, they're humble, hungry and smart, and they're willing to do whatever it takes, right? They're showing that initiative. So anyways, guys, just wanted to share that with you. I know a lot of people struggle with the hiring and that's a big challenge.
Not to say that we don't have challenges with that, but just wanted to share what we're doing right now to hire how we're hiring and how we're using those core values. So again guys, think up your core values. We talk a lot about this in our new program we're rolling out that we just rolled out last week, guys. So speaking of that,
if you are in any part of growing your cleaning business, whether you're already going, you've got teams going, you're cleaning, or maybe you're brand new, you're just starting out, whatever phase you're in, guys, you can incorporate core values, you can start thinking about this at any stage. And the faster you do this and incorporate core values, it's really gonna help align your business and go so much faster.
I know when we started doing this, it was a little weird in the beginning, people were like, what is this core value nonsense like it feels corporate, something like a corporation would do or something, something. But I can tell you what everybody really has gotten behind it as of lately. Even I wanna say a fun, caring place to work.
For example, that's one of our core values. We just recently launched a club volleyball team. Like our teams are playing volleyball together in some league and they have a the San Diego Green Clean Rebels. So now they're doing that after work and on weekends and hanging out with each other, building more team rapport and comradery. So that is an example guys of creating a fun and caring place to work.
And actually our team lead Reyna is the one that set that up. So she took initiative to make it a fun, caring place to work. So anytime we recognize people for living the core values. So when Reyna set that up, we said, Hey Reyna, we recognized they're on our team chat and in our team meeting we said, thank you so much for setting that up.
You took initiative, you made it a more fun and caring place to work. So you wanna recognize those core values, you wanna hire by them, fire by them, make all decisions in your business based on those core values. And I can tell you from personal experience, and I can also tell you from like mentors and groups and masterminds that I'm in,
as soon as really, really big businesses have done this, everything changes and they go a lot more, just a lot faster, a lot more efficiently. The culture is building now. You have a lot more purpose in your mission and your brand. It's the glue that holds everything together. So I just wanted to share this with you guys today because I think it's really critical in building your business if you like these kind of nuggets.
