Episode 27: Elevate Your Business with This Game-Changing Growth Mindset

Brandon Schoen:
Whenever you're leaning back into individual thoughts like I can do it all myself. Just want you to shift your mindset to actually thinking this. If I build the right team, it's not necessarily more work for me. It's actually creating a structure for my business and my company and my clients or my customers that I support. And actually, it's going to get them the best help they need. It's going to help get the customers the best clean, the best product and the best service. And it all comes back full circle. So that's really what we wanted to be able to contribute. And the team is always going to be better than just the individual.

Brandon Condrey:
Yeah. So the individual mindset is also kind of like it's a trap. If you get stuck in it, you're going to be doing that stuff by yourself forever. If you're not careful and you can balance it out with, I'm really individualistic and wanting to do that, which is great. But to a degree, if you don't move past that, to the growth part of it, then 10 years from now, you'll be the president of the company, but you'll still be doing it.

Brandon Schoen:
They'll still be the chief bottle washer or whatever.

Yeah. Yeah. So that's what you need to change.

We are in the house again. And so excited to be back. I'm actually taking a little bit of a breather myself. We'll get into that in a sec, but just want to cover what we are going to cover in this episode. So, number one, we're going to talk about coming back to this new year. It's 2021, we're all getting back in gear. So we want to talk about mindset in this episode. That's a really, really important topic in business in general, but just what are the mindsets that you can cultivate this year to really take your business to the next level? What are those look like? So we're going to talk about fixed versus growth mindset, short term versus longterm mindset. What else are we going to cover Brandon?

Brandon Condrey:
Individual versus team and today versus future, which I guess is short-term versus long-term as well.

Brandon Schoen:
But yeah. There's all these cool mindsets. We're going to talk about guys. So mindset is key. Obviously attitude is everything. Mindset is everything in the game of business, just like in sports, just like and everything else. So really important that you keep sharpening those tools, sharpen the ax and double down on that knowledge. So let's jump in really quick. And so we do talk a lot about specifics of housecleaning, but we also talk about just business things in general, like today's is going to be applicable to a lot of people. Yeah, really. We're happy to help guys. So you guys might be wondering where have we been for a little bit? There was a couple of weeks here and there. We didn't drop a podcast. A lot of stuff's been going on here in the business. I personally was taken off almost two months. It took off like seven weeks towards the end of November. I had a baby boy, my fourth kid. So that was awesome. That was putting these.

Brandon Condrey:
That's the basketball team right there. There's the basketball two plus four kids. That's the squad.

Brandon Schoen:
So we've got the squad. You need to start picking Jersey as soon and all that. But yeah, it was a real true test to the systems of our business. Do we have systems that we can actually leave the business or at least some of the things I was doing and leave the business for awhile and it would still operate without us like a true business. And that was indeed the case. Although there was a few things that I had to work through and those are things I'm continuing to optimize and make sure that's actually a true system, but we're all working on that. We're continuing to work through the clockwork systems as we call them. Right. Brandon. Yep. So where are we on that? We're still working through that mastermind, but

Brandon Condrey:
We're still working on that mastermind, but the idea is there as you document everything and make it so that someone could just sit down in your seat, right? Look through your task, like, all right, I have to run payroll. I'm gonna watch this video on how to run payroll. I'm gonna do that. Right. So that's always a work in progress and you were out for a few weeks. And so that kind of derailed some of that progress. And you got to, we're here to just pick up the pieces, but we're still here.

Brandon Schoen:
Yeah. Picking up the pieces, but even more important to show you guys like proof in the pudding that I left the business for a little while it didn't completely crumble. No, luckily. You are here to help Brandon.

Brandon Condrey:
I wasn't here. I was doing stuff, but I wasn't handling marketing or ads as you normally do all that was done with the systems that you put in place. So I kept doing my normal thing and I was here to put out fires and all that normal stuff. But the stuff that you do on a regular basis was still done. Yeah.

Brandon Schoen:
And there was still, like I said, there are a few things in the background, but we are getting more efficient every day, every week eyes. And that's what we're hoping to share with you and your business. You can be doing the same thing. And specifically this week in this podcast, we want to talk about what you can do to be more efficient with your mindset and what you can do. This is actually something we've been learning in this mastermind that it's all about efficiency. It's all about working smarter, not harder. Right. And so just going back to that, we're going to talk about those mindsets that you need to leave behind. And some that you might really want to adopt this year going into 2021 or whatever, wherever you're at, whatever part of the year you're in, but just to get yourself all the way in the game. So you can be all in and you can actually truly win this game. So because of this, some of the things you're thinking are actually holding you back, believe it or not, we realize this ourselves and you need to just take different action, think differently, take different action. Maybe a new approach could totally change the game for you. So that's what we're going to talk about today. Just slightly changing that perspective, that approach, that mindset is so critical, right?

Brandon Condrey:
Yeah. So let's talk about the first one. So it's yep. Fixed versus growth. Fixed sounds like a stock term, fixed cost or something, but really what it is, is a fixed mindset. The example we've got in here is that I'm just really bad at math. So I'm just bad at math. I'm just never going to get better right. Versus growth, which means that you're in control of your own destiny. You can change whatever you need to change. Right. Take a class, take a course. Right? One of the examples I like to give to people all the time is like, okay, for instance, I had a lighting fixture go out in my kitchen over the weekend. And the project I took on was to add a bunch of canned lights into the ceiling. I've never done that before, but I watched three, 15 minute YouTube videos right now. I have the skill set to do basic electrical work in my kitchen. And so the fixed mindset would have been, well, I got a call, a guy he's $500 an hour or whatever an electrician is. I have no idea right. Pay to have someone else do it for me, but it was an easy fix.

Brandon Schoen:
Right? So it's like having that open possibility that there's even an opportunity that you could find the resources or the tools or the figure it out and having that open mindset that this is possible. I can learn this. I can get better at this versus I'm just bad at math or I'm bad at fixing stuff. I could never fix those lessons. Yeah.

Brandon Condrey:
Right. So in the same vein, this is kind of related, but there's another business leader mastermind that I'm in right now, we're doing this positivity training called positivity intelligence, cushion, or PQ. And there's a book out there you can read. But one of the tenants of that is that you find the gift. So like whatever the thing is that happened to you, like where's the opportunity, like where's the gift. So the gift in my light braking was that it was fluorescent and I hate fluorescent lights with a deep, deep depression. And the gift was cool. Now I have an excuse to like do this upgrade even though that one was working and there was no sense to get rid of it before it died. So the gift is cool. Now I got a chance to like alter my surroundings the way that I want it to be. So if you just try to, that's definitely part of the growth mindset is that you had a setback. Where's the gift. What's the opportunity. And how can you execute it as opposed to, well, one of the team cars broke down, so we just have to cancel all those customers until it's fixed. Right. That's not how we do it. We've got to set a magnet, slap them on somebody's personal car and we'll reimburse you for mileage, have fun.

Brandon Schoen:
Right? So that mindset guys, just to recap is that growth mindset is so important. And again, it's always, always, always have that opportunity that you can get better okay. For you to get better. And we want you guys to approach this year and every day in your business with that growth mindset. So we will be noticing when you're maybe using language, even though there's like a fixed mindset language, even like, Oh, like you're just talking negatively to yourself. Like I could never learn that I never grow to that point. I could never get a company to grow to that big of a revenue or whatever it is. Right. That's a fixed mindset. We want to open that up and explode the opportunity because it's totally possible. You just guys get up.

Brandon Condrey:
This is definitely something that you were better at when we met. For sure. One of the things you told me in the beginning was people will like, say like, okay, well I want, like I want the airplane. I want to fly the airplane. And the fixed mindset is I'll never be able to afford the airplane, but the growth mindset is what do I have to do to be able to afford the airplane? So like, what do I have to change? Like how much money do I have to make to be able to do it? How do you reverse engineer it? And so even just that little flip of a switch is how do you, what can you tweak to do it?

Brandon Schoen:
Right! And just asking different questions, like the power of questions, instead of the, like telling yourself even subconsciously, like how could I ever fly that airplane? How could he ever start that cleaning business and get it to the next level? Instead of that question asks, what do I need to do next to scale my business to seven figures? Or what do I need to do next to take that pilot course and learn how to fly that plane or whatever.

Brandon Condrey:
Like all big projects, getting a pilot's license, starting a seven figure service business, whatever it is you just got to show up, you've got to put in the work every day, do a thing. That's what you got to reverse engineer it. So if the end of the goal is the million dollar business, all right, what do I have to do today to push us closer to that?

Brandon Schoen:
Yeah. And ask those empowering questions because your subconscious doesn't care. Like if you ask a positive question, a negative question, it's going to just listen and do whatever you ask it. So ask empowering questions and open up that mindset of opportunity so you can get better for sure. So let's move on to the next one. What's the next one Brandon?

Brandon Condrey:
Short-term versus longterm.

Brandon Schoen:
All right. Short-term versus long-term. This is the second mindset. And of course, the reason we include it is because sometimes it's going to be easier for you to do something inside the business. Right. Just think of all the things you do in your service business or your cleaning business, there's payroll, there's bills, there's cleaning, there's scheduling, there's marketing, there's 20 other things,

Brandon Condrey:
Or got to pay rent. You got to call people whose credit card was declined and make sure that they give you another credit card. Right. Especially if you're starting out, you're doing everything right. And so that's the short term, the short term is all right, well, we got a bunch of customers tomorrow. I have to do X, Y, Z to like, get it done.

Brandon Schoen:
Right. Sometimes it's going to be faster for you to do something inside the business. Cause you're like, well, I know how to do it. And this is actually what keeps a lot of business owners stuck versus spending the time training somebody else delegating that, empowering someone else to take responsibility of that and make that decision for you inside their role, which ultimately means that then they're going to be able to make that decision for you in the future. Right? So that's a beautiful thing because now you have more time to someone else's doing it for you.

Brandon Condrey:
To do the tasks. Need to do, to get to the seven figures. Like yeah. If I'm not doing payroll or scheduling today, then that means I have more time to show up for the big project and do the next thing on the list. And right. Yesterday's task was hiring an office assistant that does payroll and scheduling and then today's task is going to be right now. I'm going to tweak all these other systems, then hire someone to do those too. That's the idea.

Brandon Schoen:
Yeah. And it's kind of like counterintuitive, cause you're like, Oh, I could just do it easier and faster. I know how to do it. But it's that again, that flip of the thinking to make you think long-term, and that means in the future, you're never going to have to make that decision again, that person will be more autonomous inside their role. We can apply that to so many different things to making your business more efficient. So I know there's still things that we're both doing random that are things that we still need to delegate and hand off. But the more we do that, the more efficient it is, the less we're stuck in our own business.

Brandon Condrey:
Yeah. Right. So, I mean, you got to balance this out with like reality. It's not like you can come in on day one and be like, all right, I've got an office manager and assistant and I hired a call center and I got a thing and a thing and a thing. And I mean, maybe you can do that if you have a lot of budget to start with, but most likely you're going to be grounded in reality. But the idea is it's not that you're gonna be able to change it right away. It's the ideas that you have the mindset to be able to realize that this is where we're going. So what else to do to get there? So if your long-term mindset is, I want to be the CEO and I want to be have locations in three States and 20 cities. You're never going to get there if you're still processing payroll yourself. So like the CEO of Verizon or Mary maids or whatever is not talking to a payroll specialist right. Week someone who's doing that for them.

Brandon Schoen:
Right. Absolutely. So again, guys, this is all about what is going to become second nature for you to just keep doing things that are easier for you in the short term. And what we want for you guys is to shift that thinking shift to the long-term thinking. So think about what's the benefit for me in the longterm of doing things a little bit differently. So for example, what if I delegate it to my team that the task of ordering supplies or scheduling, remember.

Brandon Condrey:
That's a great example with scheduling. Scheduling. Okay. So I struggled with this big time. We've talked about this before, but I was super resistant to bringing anybody else in the company that wasn't a cleaner. And so scheduling, I thought was just this crazy complicated task that only I had the brain power to pull off without off the customers. And we hired an office manager. She did the stuff that we gave her to do. She figured that out right away. Right. And then eventually she just took it away from me and voluntarily, she realized that she could do it. And she was like, listen, I already set up the schedule next week. Why don't you just look at it and see if it was correct? I was like, yeah, that was really good way to go. And that saved me hours and hours and hours. That way

Brandon Schoen:
I remember you were, weren't really good at the scheduling because you're very, more type a and detail oriented and stuff. So you're like holding onto that almost like I got to control this, but it's, as soon as Claudia asked, you're like, no, no, no, I got to keep doing that. And then she kind of just took initiative and did it. And then you were like, wow, that's amazing. Like, yeah.

Brandon Condrey:
And now I'm so far removed from it that if she asks me to go down there and handle it, I don't know if I could actually do it, which is I'm going to call it a good thing. I haven't done it in so long that it's going to take me a while to get back into the routine to do it. But I think that's great.

Brandon Schoen:
Yeah. So this goes for all sorts of stuff, guys, ordering supplies, doing the cleaning itself, running payroll, like there's so many things that over time you need to just longterm and delegate that and let someone else own it.

Brandon Schoen:

So that kind of segues perfect into the next one, which is an individual versus a team mindset. And we just talked to you about how you got to delegate these things to a team, but that's definitely, it's also like way to like retweak it. So we have a lot of people we know that are trying to start businesses that have come from a solo preneur of setup, where they were, this is how you did it in the beginning. This is your business background was that you had websites that sold a thing. We did drop shipping from China or whatever, or we did Amazon businesses and it was basically just run by you and then maybe like a virtual assistant, but those never like blew up. Like you were in this cycle where you'd grow it to a little bit and then switch to something else and you got bored.

Brandon Schoen:
Yeah, exactly. And it was, it's also that mindset of like, just like the classic entrepreneur trap of wearing all nine hats in the company and trying to do everything yourself. Cause you're like individual. Like I can do it better than everyone else. When actually the more business you do, the more experience you have, you realize, man, like there's so many things I can do well, but if someone else does it like, and that's their sole job, they do it so much better. Right?

Brandon Condrey:
I know you guys have heard the term, the riches are in the niches. So like if you're the nine hat wearing entrepreneur, you can succeed. You're doing well at payroll and scheduling and accounts receivable and all that stuff. But eventually you're gonna hit a wall where like you're maxed out. And so if you start looking for it, you realize that like, Oh my gosh, there's actually people that do only accounts receivable and accounts payable. And those are like bookkeepers. And there's only people that filed taxes and that's why you have an accountant. And so the same thing applies for scheduling, HR, payroll specialists, mechanics. Like we have a mechanic that works on the cars. I didn't do that myself in the beginning. So you just have to realize that you need to build a team around you. And it may not mean that you have to hire 10 people when you start the business. It could be as simple as when we started, I'll use the mechanic as the example, right? So we've got these cars, they need to have oil changes and tires and wipers and all that stuff. And we have a guy that's in the neighborhood that we go to every six months with the cars and they just do everything for us. And so that is part of our team. Even though he's not an employee, we pay him twice a year to do that. So that could be part of your team as well is just a virtual assistant or whatever you can fit in when you can fit it in.

Brandon Schoen:
Yeah, Absolutely. And this obviously is a big challenge. A lot for a lot of people is letting go of some of that control. Like we were just talking about because some of this stuff, you're just like, Oh, this is my business. It's my baby. Right. So you don't want to let it go, but there's tools, there's systems, there's things you can implement. For example, one of the things we've used from the beginning, which I am so surprised that a lot of businesses don't use a project management type system or tool, we use it, the Asana in the very beginning, we switched to monday.com. Yeah. Just kind of helps that collaboration, that team approach a little bit more, it makes it easier to do.

Brandon Condrey:
Yeah. So Monday we kind of referred to as like that's the business operating system. So everything is in one place. So if you want to learn what's up a sales, go to the sales section, you can just get it at a glance. So most people, certainly small businesses I think, are not using that. And maybe that's because it's a Silicon Valley tech company and it's designed for really big companies. And maybe that's why they're just not thinking about it. But I remember we've told people before that we wanted to bring a little bit of like Silicon Valley culture to like a small unsexy service business. Right. So we were offering snacks to employees and doing all this stuff that you would find at like Google break rooms and things. But there's a lot of tech, like you could consider pieces of software, part of your team to cause that's going to take a lot of load off of you instead of pilfering through all these files about what I got to pay. And when I got to pay it, when it came in the mail, I pushed a button on my printer that I'd already set up before and it just dropped it into your project management software and then it's there, it's there, right? You can deal with

Brandon Schoen:
And like another system tool, resource, whatever you want to call it that we use that I feel like is super important on that same level as the Monday project tool is like the WhatsApp, you know, just communicating throughout the day. Every team has their own channel. There's an office channel, but just that communication and that organization of communication. So everyone knows what they need to do and they can quickly collaborate if they have a question and get it done. Like that's. So important. Right. So yeah, absolutely. So one last thing just to finish that thought off. So whenever you're leaning back into individual thoughts, like I can do it all myself. Just want you to shift your mindset to actually thinking this. If I build the right team, it's not necessarily more work for me. It's going to help get customers the best clean, the best product in the best service. And it all comes back full circle. So that's really what we wanted to be able to contribute. Brandon Condrey:

Yeah. So that's what you need to yeah change.

Brandon Schoen:
Yeah, absolutely. So longterm, big picture thinking type stuff, and let's finish it off with one more mindset guys it's today versus future mindset. So what does all that about? Well, today, obviously that's in the present now and because you're sometimes stuck and just thinking about today, things can be really hard to put into action that are maybe a year out or two or three years out from now, that would be really beneficial for the business. So for example, when we first started out, we had a lot of issues with say, employees not showing up on time or taking a little bit too long on the jobs. Quality was lacking. We got a little bit more complaints, obviously in the beginning. So we thought about how we want the future to be, we implemented the bonus system. Like we put a system in place, right. To tighten up that performance to incentivize that performance. So we were like tweaking all these little tiny things. There's like 11 metrics that we measure on that. Right. And now we don't have hardly any of those issues it's gone way down and the efficiency has gone way up.

Brandon Condrey:
Yeah. So that sets them up to know that they can make 25% beyond their base hourly rate, but they need to show up on time or let us know if they're running late instead of just showing up late. So we can at least let the customer know. Right. They need to have clean uniforms and clean cars and can't get complaints and so on and so forth. And so that does incentivize people to move the right way. And this is a theory and like economics is, you just have to follow the incentives and that's where people are naturally going to go. That's your lizard brain. Is that right? If you're incentivized to cheat, because the way the market was set up, then you're going to do it. But if you're incentivized to perform because of the way the position set up, you'll do that as well.

Brandon Schoen:
Absolutely. So again, guys, instead of just thinking about today and what's similar, you know, short term versus longterm thinking, what's easier for you to do today versus what's in the business. What does it needing in the future? We want you guys to be thinking, what can you do in the future and how can you start thinking in that future mindset and how can we put those things in place now? So even if you have a small team, no team at all, if you're just starting out, just getting growing, or a lot of times you think, Oh, I don't need a system because of where we're at today. So you stall and delay on that or in the future we will, but I'm just going to hold off on today and you kind of procrastinate and then you kind of hurt yourself by doing that because yeah,

Brandon Condrey:
Because the system is so much easier to design when it's small, right? You don't think you need the system today. That's a perfect time to make the system because it's really easy. There's not a lot of moving parts. So if you get the version one system that you're trying to automate, cool, here's V1. When we got bigger, Oh, now we need to add in whatever the thing that changed was right now, it's version 1.5 and then it just, it's easier to grow. If you had a baseline, there's a bunch of stuff that I would do differently if we had started this with the knowledge that we have now. Yeah. But that systemization the all that is super clutch.

Brandon Schoen:
Right? So when you guys are just thinking about today, you're holding yourselves back, we do the same thing and we hold ourselves back. But certain things, setting certain goals, taking a new approach. Maybe we don't need it right in this moment. But if you can see into the future, look into that, whatever that scope is of the future, that you want your business to be the vision that you're creating, it needs a different approach. So you have to start thinking through that future lens. And again, these are these mindsets we've been sharing on this podcast guys. These are just to help you start thinking, changing that perspective, thinking on a new level, becoming more aware of these things and shifting those thoughts. So you can really approach growing your cleaning business with a whole new way of thinking. So I think that's a great way to start out this year or again, wherever you're at. But I personally, I like to like get my mindset right for the year, if you're starting a new year, right. New week, new month, whatever, and got to continue to sharpening that mindset and that knowledge and doubling down on that. So yeah.

Brandon Condrey:
So if you find this, you find it daunting. That's what I did when we tried to do this in the beginning was I just thought this was impossible to achieve. We can never train a person to do this. It's just never going to work out. Just start small. So like pick a thing on your plate that you don't like, what can you do to delegate it? So hire a virtual assistant, find them online. There's lots of ways. I think we have a whole episode about that. Right? Find that virtual assistant and give them one or two things that you don't like doing. Do you not like replying to customer emails overnight that are asking really simple questions, then hire someone that's in a different time zone that can do that for you. And you educate them with here's the five responses that we use so that the customer gets educated. Yup. And just send those back and then someone did it on your behalf. And then that'll just get you in the, you moved an inch forward. How do you go 10 miles next? You might hire someone to do it. And that's how you start.

Brandon Schoen:
Absolutely. So if there's fear, if there's anything holding you back the best, there's a quote by Dale Carnegie, where he says, just like, go out and take action, just take action. And you will feel that progress. And that momentum and momentum is key guys. Once you get that momentum, it just starts taking over and you just almost can't stop it. And it just keeps going whether you want to stop it or not. So get that momentum, get that progress, take some action in your business, change your mindset and change your business this year. I think it's as simple as that.

One of them being, teaching the systems and the processes and the techniques for the training, for the actual cleaning, for the actual, as well as hiring and training the trainer and like getting people to show up and getting them to deliver the product.
